STRATEGIC REFRAMING

I Reframed the Problem

What I was asked to solve: Merge multi-vendor checkout steps into a single payment.

Research showed:

The checkout button wasn't the problem. It was covering for 3 things the flow was not doing on its own: shoppers were blindsided by hidden split delivery fees, panicked when bank payments went into limbo, and had zero tracking for packages dispatched by different merchants. Simply merging the payment without fixing transparency would've traded support hours for a broken funnel.

Reframed Problem Statement

Merging checkouts means the cart and order engine has to do the independent vendors' job. Right now it can't. It doesn't break down split delivery fees per merchant, doesn't handle bank timeout reconciliation, and doesn't provide multi-parcel escrow protection.

New Goal

Build a transparent, self-serve enrollment and checkout flow that replaces fragmented merchant orders — not just merges them. This included:

Split-Cart Itemization

Dynamic grouping of items by seller with transparent, upfront shipping and tax calculation before checkout.

Escrow & Payment Recovery

Automated payment reconciling banner and escrow fund protection until buyer confirms delivery.

Multi-Parcel Tracker

Unified 6-stage delivery timeline tracking each independent seller dispatch and courier milestone in real time.

USER RESEARCH & DISCOVERY

The goal was vague, so I did my own Research

The ask was "fix checkout drop-offs" without knowing why shoppers abandoned their carts after entering card details.

So before designing anything, I talked to merchants and shoppers. My question was simple:

Why do shoppers abandon their carts at the final payment step, and what information are they missing when purchasing from multiple independent sellers?

I interviewed 12 active multi-vendor shoppers and 6 top-performing sellers. All described the same 3 breakdowns:

Hidden Split Fees

Shoppers were stunned when a $40 cart jumped to $68 due to 3 separate seller delivery fees revealed only at the final screen.

Payment Limbo Panic

When 3D Secure timed out, money left the bank with no confirmation screen, creating massive panic and repeated charges.

Fragmented Couriers

One order arriving in 3 separate unlabeled parcels with no unified tracking created endless customer anxiety.

I also analyzed 40+ screen recordings of abandoned checkouts that confirmed 48% dropped out at the unexpected fee calculation step.

Conducted 10 unmoderated usability sessions with eligible shoppers, testing end-to-end multi-seller purchases. The study revealed the exact anxieties users faced during checkout.

WHAT USERS SAID DURING TESTING
“

Why am I paying $15 shipping when the item only costs $10? I had no idea it was coming from three different places.

“

My bank account was charged $85, but the screen went white. Did my order go through or did I just lose my money?

“

I ordered three items together, but only one arrived. I have no way of knowing if the other two are even shipped.

“

I wanted to buy both handmade ceramics and artisan tea, why do I have to review two different return policies in two windows?

“

If a third-party seller sends me a damaged item, does the marketplace protect me or am I on my own?

“

I wish there was a single screen where I could see all three package tracking numbers together.

Unified Multi-Seller Cart vs Sequential Single-Merchant Checkouts

Problem Statement & User Friction

When shoppers purchase goods from 3 different merchants in one session, traditional marketplace architectures forced them through 3 separate checkout and payment flows. This caused immense friction, duplicated card entries, and a 48% drop-off rate.

Alternative ConsideredRejected

Force separate order and payment flow per merchant

Simpler backend ledger, but horrific buyer experience. Users had to re-enter billing info multiple times and suffered repeated card authentication delays.

Engineered SolutionImplemented

Single checkout with transparent vendor-grouped delivery timeline

Buyers pay once in a single transaction. The cart dynamically groups items by seller, calculating individual courier timelines and taxes transparently.

Strategic Trade-off: Significantly increased frontend state complexity and split-payment webhook handling in exchange for eliminating checkout drop-off.

Conversion Impact & Market Metrics

Designed to rival Etsy and Amazon Marketplace, offering clean modern visual aesthetics and transparent vendor dashboard controls.

Key Strategic Differentiator

“Frictionless multi-vendor checkout split system with automated shipping calculations.”
